The Chatbot Temptation
When AI capabilities exploded, the first impulse was obvious: put a chatbot on everything. Chat interface, LLM backend, call it a product.
The results have been disappointing. Chatbots feel powerful in demos and frustrating in daily work. They're good at summaries and terrible at workflows. They amaze with one-off answers and fail at systematic work.
Here's why.
Problem 1: Chatbots Are Reactive
A chatbot waits for you to ask a question. But you don't always know what to ask.
What chatbots do:
- Answer: "What are customers saying about billing?"
What product teams need:
- Proactive alert: "Billing complaints increased 40% this week"
- Pattern you didn't ask about: "These three issues are related"
- Systematic view: "Here's everything organized by theme"
Reactive tools miss insights you didn't think to seek.
Problem 2: Chatbots Produce Text
When you ask a chatbot about customer feedback, you get paragraphs. Then you need to:
- Read and understand the summary
- Verify it's accurate (which requires reading original data)
- Transform it into a format your team uses
- Track how it changes over time
What chatbots produce: "Based on the feedback, customers primarily complain about onboarding complexity, specifically the multi-step verification process. Several mentioned wanting a simpler initial setup..."
What product teams need:
- Visual journey map with pain points plotted
- Heat map showing where friction concentrates
- Trend line showing issue frequency over time
- Direct links to evidence
Text summaries are a poor interface for complex, multi-dimensional data.
Problem 3: Chatbots Don't Remember
Each chat session starts fresh. Your chatbot doesn't know:
- What you analyzed last week
- What decisions you made based on prior analysis
- What's changed since you last asked
Product work is cumulative. Tools that forget force you to start over constantly.
Problem 4: Chatbots Can't Verify
When a chatbot tells you something, how do you know it's true?
Chatbot says: "Customers are frustrated with search functionality."
You need to know:
- Which customers? (Segment matters)
- How many? (Volume matters)
- How recently? (Recency matters)
- Their exact words? (Evidence matters)
Chatbots summarize away the detail you need for decisions.
Problem 5: Chatbots Don't Connect
A chatbot answers questions. It doesn't:
- Create a ticket in Linear
- Update your roadmap
- Notify the team
- Track whether the insight was acted upon
Insights disconnected from workflow are interesting, not useful.
What AI Tools Should Do Instead
Be proactive:
- Surface patterns without being asked
- Alert on significant changes
- Highlight what's new and important
Be visual:
- Show relationships, not just describe them
- Enable comparison and pattern recognition
- Let users scan quickly
Have memory:
- Build on previous analysis
- Track changes over time
- Remember what was acted upon
Be verifiable:
- Link to evidence
- Show sources
- Enable drill-down
Be connected:
- Integrate with workflow tools
- Push insights to decisions
- Close the loop from analysis to action
The Right Role for Chat Interfaces
Chat isn't useless. It's one interface among many.
Good uses for chat:
- Quick ad-hoc questions
- Exploration when you don't know what to look for
- Natural language as search
- Fallback when visualization can't help
Bad uses for chat:
- Primary interface for daily work
- Only way to access insights
- Replacement for purpose-built workflows
- Systematic analysis and tracking
The chatbot should be the 404 page—the fallback when better interfaces don't exist—not the primary product.
Building Beyond Chatbots
If you're building AI product tools, resist the chatbot temptation:
- Start with workflows, not chat
- Visualize first, summarize second
- Build memory and connection
- Make verification easy
- Reserve chat for exploration
The AI is the engine. The interface determines whether it's useful.
